Trade-off Analysis Framework

Strategic decisions are rarely between good and bad—they're between competing goods or different risks. The goal isn't to find the "right" answer but to clarify the trade-offs and make a decision you can commit to.

Trade-off Reframing Process

Step 1: Define the Options Clearly

State each option in neutral terms. Avoid loading language.

❌ "Should we take the safe path or be bold?"
✅ "Should we pursue Option A (expand existing market) or Option B (enter new market)?"

Step 2: Identify What's Being Traded

Every choice involves giving something up. Name it explicitly.

If we choose... We gain... We give up...
Option A [Benefits] [Costs/risks]
Option B [Benefits] [Costs/risks]

Step 3: Define the Criteria

What matters for this decision? Weight them.

Criterion Weight Notes
Financial impact [X]% [Definition]
Strategic fit [X]% [Definition]
Risk [X]% [Definition]
Team capacity [X]% [Definition]
Time to value [X]% [Definition]

Step 4: Evaluate Against Criteria

Score each option against each criterion.

Step 5: Consider Second-Order Effects

What happens after? What does each choice enable or foreclose?

Step 6: Make and Commit

Decide, document the rationale, and commit fully.

Trade-off Analysis Template

## Strategic Trade-off Analysis: [Decision Name]

### The Decision
[One sentence: what are we deciding?]

### Options

#### Option A: [Name]
**Description:** [What this option entails]
**Champion:** [Who advocates for this?]

#### Option B: [Name]
**Description:** [What this option entails]
**Champion:** [Who advocates for this?]

#### Option C: [If applicable]
**Description:** [What this option entails]

### Evaluation Criteria

| Criterion | Weight | Definition |
|-----------|--------|------------|
| [Criterion 1] | [X]% | [How we measure this] |
| [Criterion 2] | [X]% | [How we measure this] |
| [Criterion 3] | [X]% | [How we measure this] |
| [Criterion 4] | [X]% | [How we measure this] |

### Comparative Assessment

| Criterion | Option A | Option B | Option C |
|-----------|----------|----------|----------|
| [Criterion 1] | [Score + notes] | [Score + notes] | [Score + notes] |
| [Criterion 2] | [Score + notes] | [Score + notes] | [Score + notes] |
| [Criterion 3] | [Score + notes] | [Score + notes] | [Score + notes] |
| [Criterion 4] | [Score + notes] | [Score + notes] | [Score + notes] |
| **Weighted Total** | **[X]** | **[X]** | **[X]** |

### What Each Option Gives Up

| Option | Primary Trade-off | Secondary Trade-offs |
|--------|-------------------|---------------------|
| Option A | [What we sacrifice] | [Other costs] |
| Option B | [What we sacrifice] | [Other costs] |

### Second-Order Effects

**If we choose Option A:**
- Enables: [Future opportunities]
- Forecloses: [Options we lose]
- Signals: [What this says to stakeholders]

**If we choose Option B:**
- Enables: [Future opportunities]
- Forecloses: [Options we lose]
- Signals: [What this says to stakeholders]

### Reversibility Assessment

| Option | Reversibility | Cost to Reverse |
|--------|---------------|-----------------|
| Option A | [Easy/Hard/Impossible] | [Cost/time] |
| Option B | [Easy/Hard/Impossible] | [Cost/time] |

### Risk Analysis

| Option | Primary Risks | Likelihood | Impact | Mitigation |
|--------|---------------|------------|--------|------------|
| Option A | [Risk] | [H/M/L] | [H/M/L] | [Mitigation] |
| Option B | [Risk] | [H/M/L] | [H/M/L] | [Mitigation] |

### Recommendation

**Recommended option:** [Choice]

**Rationale:**
1. [Primary reason]
2. [Supporting reason]
3. [Supporting reason]

**Key trade-off we're accepting:**
[What we're giving up and why it's acceptable]

**Conditions that would change this recommendation:**
- [Condition 1]
- [Condition 2]

Common Trade-off Patterns

Speed vs. Quality

  • Fast launch with debt vs. slower launch done right
  • Key question: How costly is the debt to fix later?

Growth vs. Profitability

  • Invest in growth vs. optimize margins
  • Key question: How long can you fund growth? What's the path to profitability?

Focus vs. Diversification

  • Double down on core vs. hedge with new bets
  • Key question: How much runway do you have if the core falters?

Control vs. Speed

  • Build internally vs. acquire/partner
  • Key question: How critical is owning the capability long-term?

Short-term vs. Long-term

  • Quarterly results vs. strategic investment
  • Key question: What's the cost of not investing now?

Decision Quality Checklist

Before finalizing, verify:

  • Have we stated options neutrally?
  • Do we understand what we're giving up with each choice?
  • Have we weighted criteria based on what actually matters?
  • Have we considered second-order effects?
  • Do we understand reversibility?
  • Have we identified conditions that would change the decision?
  • Can we commit to this decision fully?

Context Questions

Before analyzing trade-offs, ensure you know:

  1. What's driving the decision: Why now?
  2. Who has a stake: Whose input matters?
  3. What's non-negotiable: Any constraints?
  4. Timeline: When must we decide?
  5. Reversibility: How locked in are we?
